The final configuration of the Yamato's guns is clearly visible here. Note that the deck was actually painted black for her final mission.

Had the anti-aircraft crews been properly trained, and had the ineffective .25 mm AA machine guns been replaced with something similar to the USN's .40 cal twin barrel Bofors guns, the Yamato would have been able to inflict much more damage to the USN air arm during her final hours.

As it was, the massive gun arrangement looked impressive on paper, but proved to be wanting in battle.
